Animus and Geist: Capability, Participation, and Civilizational Renewal

Present performance can conceal weakness in the systems that develop future practitioners. This note traces capability from inherited resources, through organized engagement and formation, to contribution and renewal.

Abstract

Present performance can conceal weakness in the systems that develop future practitioners. This note offers an Animus–Geist framework for tracing that dependence. Animus denotes capacities and orientations embodied in persons; Geist denotes the inherited resources, participation structures, meanings, and standards within which people develop and act. The central diagnostic is to follow capability beyond where it is currently used to where it is formed, and then forward to the channels through which formed people can contribute. The note distinguishes formation failure from contribution failure, examines renewal across institutional boundaries, and treats renewal as maintenance, succession, and transformation. A bounded historical illustration and a brief AI application show how the framework can separate present accomplishment from the conditions of future capability.


1. Accomplishment and Renewal Are Not the Same Thing

Imagine two professional systems that look equally successful today.

Both possess experienced specialists, advanced tools, well-developed procedures, accumulated records, and institutions that reliably produce high-quality outcomes. In the first system, younger participants gradually encounter difficult cases. They observe experienced practitioners, attempt portions of the work themselves, receive criticism, make bounded mistakes, and eventually assume responsibility for decisions whose consequences they can see. In the second, difficult work remains concentrated among a small group of senior specialists. New entrants perform tightly prescribed tasks while the system continues to deliver excellent results.

A snapshot of current output may not distinguish the two.

Yet they may be very different systems.

The first may be producing both today's output and tomorrow's practitioners. The second may be producing today's output while relying on a stock of expertise whose replacement pathway has weakened. If the second system can recruit fully trained people from elsewhere, the weakness may remain invisible for a long time. If many organizations pursue the same strategy, the question simply moves outward: where do the successors come from, and who bears the cost of developing them?

This example separates three objects that are often collapsed.

Inherited stock asks what resources are available: knowledge, tools, institutions, routines, infrastructure, cultural artifacts, and expertise embodied in living people.

Present performance asks what the current organization of those resources and people can accomplish.

Capacity for renewal asks whether the wider system can maintain, replace, and transform the capabilities and connections required for future collective activity.

The three are related, but none can be inferred mechanically from another. Rich stocks can coexist with weak performance if authority, coordination, exclusion, or incentives prevent capable people from contributing. Strong performance can coexist with weak succession if current output depends on expertise that is no longer being regenerated. Modest present resources can coexist with promising formative pathways, although those pathways are not by themselves a guarantee of later success.

The defensible proposition is therefore modest:

Present accomplishment alone does not establish a society's capacity for future renewal.

The purpose of this note is to make the additional questions visible.


2. Persons and the Inherited Human World

Human beings enter a world already made by other human beings. They inherit languages, tools, institutions, practices, standards, and living examples of how things are done. Yet possessing these resources socially is not the same as embodying the capacities needed to use or revise them. A scientific literature is not a scientific community; a legal code is not legal judgment; a musical archive is not a population capable of hearing, performing, and extending the music it contains.

I use Animus as shorthand for what becomes embodied in persons through development and experience: capacities—what someone can do, understand, interpret, or create—and orientations—what someone notices, values, expects, regards as legitimate, or considers worth pursuing. The distinction prevents capability from collapsing into technical execution alone.

I use Geist as shorthand for the inherited human environment in which such formation occurs: resources and artifacts; structures of participation such as families, schools, firms, professions, roles, rules, and authority; and meanings and standards such as languages, norms, categories, and criteria of quality. The term does not imply a unified collective mind. In any particular explanation, the operative element should be named directly.

The distinction is analytical rather than metaphysical. Human activity normally combines bodily action, perception, memory, interpretation, evaluation, and judgment. The craftsperson's understanding changes through handling materials; abstract knowledge changes what the engineer notices in a physical system. Traditions of tacit knowledge and embodied skill make this point in different vocabularies (Polanyi 1966).

These ideas overlap substantially with existing work. Bourdieu distinguishes embodied from objectified cultural capital; cumulative-culture research emphasizes inherited knowledge no individual could recreate alone; distributed-cognition approaches locate competent performance in systems larger than one person; and Lave and Wenger's situated-learning account treats learning as participation in communities of practice, with newcomers moving toward fuller participation (Bourdieu 1986; Hutchins 1995; Lave and Wenger 1991; Legare 2019). The purpose here is not to rename these mechanisms, but to connect them to the problem of renewal across institutional boundaries.

One distinction will recur:

Possession is not access; access is not participation; participation is not necessarily formation.

A resource may exist without being accessible, be accessible without being meaningfully used, or be used without producing the capability required for future demands. And a capable person may still lack a route through which that capability becomes durable contribution.


3. How Engagement Is Organized

An inherited world does not copy itself into a new person. What matters is how people engage with it.

Learning may involve reading, observation, imitation, repeated practice, private experimentation, feedback, reflection, or increasing responsibility. The mix differs by domain. The useful questions are therefore local:

  • What does the participant actually attempt?
  • What information reveals whether the attempt succeeded?
  • What feedback becomes available?
  • Which judgments must the participant exercise rather than merely observe?
  • What repetition, variation, or comparison is possible?
  • When relevant, does responsibility change with growing competence?
  • Are the resulting capabilities suited to the future demands of the activity?

The explanatory object is not participation in the abstract but the organization of engagement.

A person can spend years inside a structured setting while developing little ability to depart from its scripts. Conversely, informal activity can be highly formative when it supplies strong feedback, repeated experimentation, and access to capable exemplars. Nor is solo mastery always the appropriate endpoint. In many settings the relevant capability is competent participation in a distributed system of people, tools, routines, and institutions, including whatever independent judgment that arrangement requires.

Institutions therefore perform at least two functions at once: they coordinate present activity, and they shape the experiences through which future participants develop.

This second function is easy to miss when an organization is assessed by current output. Yet work design determines who sees difficult problems, who is allowed to attempt them, what errors become informative, whose judgment matters, and where capability accumulates.

The relation is recursive across time. Existing capability influences how engagement is organized; engagement changes where capability accumulates; and later contribution can alter the resources, rules, and standards encountered by subsequent participants.

Tacit and codified knowledge provide one important pathway inside this loop. Practice can generate insight that becomes partially codified; codification can reorganize later practice; and neither eliminates the need for judgment in application (Polanyi 1966; Mokyr 2002).


4. Two Ways the Loop Can Break

Separating formation from contribution reveals two different problems.

Formation failure

An inherited environment may contain valuable resources and functioning institutions yet fail to develop enough people capable of sustaining or extending the activities the system still requires. The mechanism may be limited access, narrowly scripted roles, weak feedback, excessive separation from consequential tasks, or training directed toward demands that have already changed.

The label must be used comparatively. The disappearance of an old skill is not a failure simply because the skill once existed. A capability matters only relative to a specified activity, time horizon, and plausible substitute pathway.

Contribution failure

The opposite problem occurs when relevant capability exists but valuable potential contribution is systematically blocked or lost. Authority may be rigid, entry to consequential roles restricted, useful knowledge unable to diffuse, or status rules may prevent evidence from receiving consideration.

This does not mean every capable person's proposal should prevail. Institutions need selection as well as openness. Contribution failure refers to lost or blocked contribution relative to an explicit purpose and feasible alternatives, not to the mere rejection of an idea.

The distinction is directional:

Formation failure: what prevents inherited resources from becoming relevant capability?

Contribution failure: what prevents relevant capability from becoming valuable social contribution?

A training intervention cannot by itself solve blocked entry into consequential roles; removing an entry barrier cannot supply missing competence. The two failures can coexist, but they are not the same problem.


5. Where Do the Successors Come From?

Formation and use are often separated institutionally.

A firm may train few beginners yet remain highly capable because it hires experienced workers trained elsewhere. A hospital depends on medical schools and teaching institutions. A technology company may recruit from universities whose research and education it did not finance. A national research system may draw on migration. A profession may depend on households that subsidize long periods of education.

This means an apparently healthy organization can sit inside a weakening formation system.

Research on apprenticeship before the Industrial Revolution illustrates the general point. De la Croix, Doepke, and Mokyr (2018) compare institutions governing who learns from whom—families, clans, guilds, and markets—and show why the organization of transmission affects the reach of productive knowledge. The question is not simply how much knowledge exists, but how people gain access to those who can transmit it.

The broader diagnostic question is:

Where does the system obtain its successors, and who bears the cost of developing them?

The relevant boundary may cross households, schools, universities, firms, professions, governments, migration systems, and communities of practice. Specialization in formation can be efficient; not every organization should reproduce internally every capability it uses. The concern is whether the wider network continues to generate the distribution of capabilities and connections required for its future activities.

Any application therefore needs to specify the system, the capability at issue, the time horizon, and plausible substitute pathways. Without those boundaries, "renewal" becomes too easy to invoke after any disappointing outcome.

Technological and institutional change also alters the object itself. Older skills can become unnecessary; new ones can be created; tasks can be recombined; expertise can shift between people and tools. Capability is not a conserved quantity. Civilizational evolution changes both where capability resides and how new capability is produced.


6. Renewal Means More Than Succession

If the argument stopped with successor formation, it would remain a narrow account of institutional reproduction. Renewal has at least three functions.

Maintenance is the ability to continue operating inherited practices and systems.

Succession is the ability to develop new holders of capability as existing practitioners leave or activities expand.

Transformation is the ability to recognize when inherited practices, standards, or institutions are inadequate and to create alternatives.

The first two can exist without the third. A rigid institution may reproduce technically competent members for generations while becoming less able to respond to unfamiliar conditions. This is where orientation matters. Formation shapes not only what people can do, but also what they regard as a legitimate question, credible evidence, acceptable risk, or worthwhile future. When people with different orientations gain routes to contribution, they can alter institutions, standards, and later pathways of formation.

Renewal is therefore not automatically desirable. An oppressive institution can reproduce itself effectively. The relevant object must be specified: an institution, a profession, a practice, a distribution of expertise, or a population's broader capacity to organize collective life.

The civilizational question is whether a society can continue to generate people able not only to operate what they inherit, but also to recognize when it no longer suffices and contribute to its transformation.


7. A Bounded Historical Illustration: Different Forms of Human Capital in Eighteenth-Century France

Eighteenth-century France offers a limited illustration of why different forms of human capital and institutional opportunity should not be collapsed.

Squicciarini and Voigtländer (2015) distinguish average human capital, measured by literacy, from what they call "upper-tail knowledge," proxied by local subscriptions to Diderot and d'Alembert's Encyclopédie. In their city-level data, subscriber density predicts later city growth and activity in innovative industrial sectors, whereas initial literacy does not predict subsequent growth in the same way. The empirical point is narrower than the framework: different forms and distributions of human capital can have different relationships to later performance.

Their 2016 study examines another margin. Regions with denser knowledge elites, again proxied by Encyclopédie subscriptions, expressed stronger demands for mass education and democratization in the Cahiers de Doléances and later showed stronger local implementation of schooling reforms. Pre-Revolution literacy was not associated with demand for mass education, although it did predict democratization demands (Squicciarini and Voigtländer 2016).

These studies do not observe a sequence from access to participation to personal formation. Subscriber density is a proxy for the local presence of a knowledge elite; literacy is itself an acquired capability, not merely access to text. The evidence should therefore not be read as a direct test of the Animus–Geist loop.

What the evidence does illustrate is the danger of treating "human capital" or "knowledge access" as a single quantity. Average literacy, upper-tail knowledge, reform demand, and later institutional implementation are distinct objects. The authors' historical interpretation emphasizes an interaction between local knowledge elites and nationwide institutional openings after the Revolution. For the collective outcomes under discussion, capacities and orientations become consequential when they connect to channels through which people can act on institutions and practices.


8. Artificial Intelligence: Access, Judgment, and Formation

Artificial intelligence enters this argument as an application, not as a separate theory of civilization.

AI matters because it increasingly changes activities that have historically served both as production and as formation. Writing produces text and develops the writer; diagnosis produces a decision and develops clinical judgment; programming produces software and develops the programmer. AI can improve current output while changing what the human still attempts, observes, checks, and learns.

The sign is not predetermined. AI may deepen formation by providing rapid feedback, explanation, simulation, critique, or access to harder tasks. It may also remove intermediate work through which competence previously developed. The relevant question is how the new arrangement reorganizes engagement.

Consider software engineering. A junior developer using AI may write less first-pass code and spend less time diagnosing routine failures. That can remove repetitions through which programmers historically learned how systems behave. But the same tool can also shift effort toward specifying problems, comparing alternative designs, testing generated code, tracing edge cases, validating security assumptions, and integrating larger systems. The formation question is therefore not whether AI “does the coding.” It is what the developer still has to attempt, what feedback remains visible, which judgments become more important, and whether the new pattern of work develops the capabilities the future role will require.

Large language models add a related feature. Foundation models are trained on broad data and can support many downstream tasks through a common interface (Bommasani et al. 2021). Much of that training material consists of already codified human output from domains with different vocabularies, notations, and standards. One can therefore think, cautiously, of training as creating a second-order layer over prior codification: not a universal knowledge language, and not an inspectable repository of propositions, but a shared computational infrastructure able to generate responses across many domains.

For users, the practical effect is more important than the label. A common conversational interface can lower the cost of translating, summarizing, and recombining specialized representations. But producing a sophisticated-looking response is not the same as dependable access to expert knowledge. Verification, source quality, domain limits, and the user's ability to detect failure remain part of the effective cost.

This creates a potentially important separation between access to expert codification and expert judgment. Historically, entering a specialized body of knowledge often required participation that also developed some ability to evaluate it. AI can reduce representational barriers without automatically supplying that judgment.

The framework therefore asks: What does the human still attempt? What feedback remains visible? Which judgments must still be exercised? Which new capabilities become valuable? Where will future experts acquire them, and who will bear that cost?

AI is important here not because it proves a decline in human capability, but because it can alter the pathway linking present performance to future formation.


9. Conclusion

The practical lesson is simple: do not evaluate a capable institution only where expertise is being used. Trace the capability backward to where it is formed and forward to where formed people can contribute.

A social system may possess rich resources and perform well while depending on formation pathways elsewhere. Those pathways may lie in schools, households, professions, public institutions, migration, communities of practice, or other organizations. Their condition is not visible in a snapshot of current output.

The Animus–Geist vocabulary provides one way to keep the recursive relationship in view: inherited resources, rules, and standards shape engagement; engagement forms capacities and orientations; formed people can then maintain, reproduce, or transform what others will inherit.

Present accomplishment alone cannot tell us whether those pathways remain viable. To understand renewal, we have to trace capability beyond where it is currently used—to where it is formed, how that formation is organized, and whether formed people have routes to meaningful contribution.
